Here’s What Delegation Actually Means

Understanding the Leadership Crazy Cycle

One of the biggest obstacles to effective delegation is what I call The Leadership Crazy Cycle.

This cycle occurs when leaders fail to delegate properly, and tasks keep coming back to their plates, the process brings more stress than what’s supposed to take away and you never get time to do the tasks you should actually be doing.

Breaking this cycle is essential to free up your time and empower your team.

Actionable Tip:

Focus on the goal of delegation, which is to duplicate yourself. Your objective is to transfer tasks to your team so you can lead more effectively. This allows you to focus on higher-level strategic goals while your team handles day-to-day tasks.

1. Set Clear Expectations

The foundation of successful delegation is clear communication. When assigning tasks, make sure your team members understand what is expected of them and the level of authority they have.

Actionable Tip:

Use the five levels of delegation to clarify expectations:

  • Level 1: Follow the instructions I gave you to the T.

This is the most basic level. You provide specific instructions, and your team member follows them to the letter. This level is useful when you have a clear vision and need precise execution.

  • Level 2: Do your research and then report back to me.

Here, you ask your team member to gather information on a topic and report back. You will then decide on the course of action based on their findings. This level is great for gathering data without giving up decision-making control.

  • Level 3: Research, recommend, and let’s discuss to decide.

Your team member researches the options and presents their recommendations, including pros and cons. You discuss the options and then decide together. This fosters collaboration and allows your team to contribute to the decision-making process.

  • Level 4: Decide and inform.

At this level, your team member makes the decision and then informs you of what was done. You trust them to handle the details but want to stay in the loop to avoid surprises. This level empowers your team while keeping you updated.

  • Level 5: Act independently.

This is delegation done right. Your team member makes decisions independently without needing to report back. You trust them completely to follow through. This level is ideal for experienced team members who have proven their reliability and judgment.

2. Select the Right Person for the Job

Effective delegation starts with choosing the right person for each task. Ensure that the team member you delegate to has the necessary skills, capacity, and time to complete the task successfully.

Actionable Tip:

Assess the strengths and weaknesses of your team members. Delegate tasks that align with their skills and interests. This not only ensures better outcomes but also boosts their engagement and satisfaction.

3. Provide Thorough Training

Don’t just hand off a task with minimal instruction. Take the time to train your team members properly, ensuring they understand the task and have all the necessary resources to complete it.

Conduct comprehensive training sessions. Encourage questions and provide detailed answers. Make sure your team feels confident and supported before they begin.

4. Implement Regular Check-ins

Follow-up is key to ensuring that delegated tasks are on track. Regular check-ins allow you to provide feedback, address any issues, and offer additional support if needed.

Schedule regular drive-bys or check-ins. Spend 5-30 minutes with your team members, reviewing their progress, answering questions, and providing guidance. This helps prevent small issues from becoming major problems.

5. Encourage Ownership and Accountability

Empower your team by giving them ownership of their tasks. When they feel responsible for the outcome, they are more likely to take initiative and perform at a higher level.

6. Allow Controlled Struggles

Letting your team struggle a bit can be a valuable learning experience, but it must be done wisely. Ensure that the struggle is productive and not overwhelming.

Gradually allow your team to handle more challenging tasks. Offer support when necessary but give them space to solve problems independently. This builds their confidence and problem-solving skills.

7. Evaluate and Adjust

Regularly evaluate the effectiveness of your delegation process. Identify areas for improvement and adjust your approach as needed.

After completing a task, conduct a debrief with your team. Discuss what went well and what could be improved. Use this feedback to refine your delegation strategies.
