652 | Burned Out and Breaking Down: Reclaim Your Leadership Before It Breaks You
If you've ever looked successful on the outside but felt worn down, stretched thin, and reactive on the inside, this episode is for you.
Today I'm unpacking what happens when your leadership runs ahead of your personal growth.
You'll learn how to recognize the signs of burnout, reset your leadership mindset, and reclaim a life and business built on clarity, margin, and intention. That is coming up next.
Welcome to the Chris LoCurto Show, where we discuss leadership and life and discover that business is what you do, not who you are.
Welcome to the show, folks. I hope you're having a fabulous day wherever you are.
Today, we are talking about recognizing when you are feeling like you're falling apart or maybe feeling like you're moving in the direction of burnouts. Right.
We need to understand what is going on in our lives. So today we are unpacking that. But let me ask you a very hard question. Are you building a business that's thriving while you're quietly breaking down behind the scenes?
And I'm not just saying, like, it has to be an emotional breakdown. It could be a physical breakdown. It could just be tired, it could be exhausted.
It could be, again, feeling like burnout. Because that's the silent truth for a lot of leaders. And we are seeing it. I cannot tell you.
It feels like this year we have seen an incredible increase of folks coming to us that are struggling, that are feeling burnt out, that are not knowing what to do about it.
How do they solve this? What do they do? So we've been working on this a ton lately. So from the outside, things might look great.
Clients, team growth, but inside, you're exhausted, you're reactive. Right. Because whenever we're exhausted, we. We tend to be way more reactive than proactive.
You're carrying too much. You're running thin on margin, you're running thin on purpose. You're probably definitely running thin on clarity.
So today's episode is a wake up call and a roadmap. I'm walking you through how to go from stressed to strategic, how to stop holding everything so tight and start building leadership habits that create freedom, not burnout. So let's dive in.
Being Great at What You Do Does Not Equal Being Great at Leading Others (00:02:40)
So the first thing we have to focus on is being great at what you do. Doesn't mean that you're going to be a great leader. It doesn't equate to being a great leader.
Now, I have said this 14 bajillion times, and it's still so difficult for it to stick in so many people's minds. Whenever you're looking at leadership before you define a person as being a leader.
You have to ask yourself a question. What tells you that this person, what have you seen? What have you experienced that tells you that this person can lead people to success?
Most people have not been trained and taught how to lead other people to success.
So what happens? Well, one of the most common areas, and this is kind of a tangent, but I want you to get your head wrapped around this because you may be experiencing this if you haven't been taught well, led well on how to lead other people well.
There are so many folks that will take a best salesperson and their sales team is growing and they think to themselves, this needs to be the person who's the sales team manager.
They're the best salesperson. Surely they can teach everybody else how to sell well. Well, that almost every single time fails.
Because people who are great salespeople are almost never trained, taught, even good at leading other people to doing what they do well.
They have focused on making themselves really good at what they do. Leave them where they are, right?
And so what happens is people will take their best salesperson, put them in a sales leader role, they will eventually fail out and then there is no desire to be, in their minds, demoted back into being the best salesperson.
So they tend to leave. It's a colossal waste of time. But it happens all the time. What's the problem here with, we didn't spend time asking, is this person a good or even great leader?
Can they lead people to success? So here's what I want you to think about. You even though you're in a leadership role, you're definitely there.
Where have you gained your training? Where have you gained leadership that teaches you how to make other people successful?
So there are so many business owners that find themselves growing a business and then they have no choice but to be in a leadership role.
It's the way that it works. It's what happens, right? But instead of getting great help, great training, they continue to do the same thing over and over and over again.
They continue to lead and struggle with the demands that come with leadership, the demands that come with growth.
So not only are they handling a business or not only are they in a high level leadership role, but we're continuing to see the business grow naturally, which is continuing to put stress, strain, problems on top of that leader. So what do we do about that?
Right. We've coached attorneys, creatives, consultants who've built successful businesses but couldn't figure out why their teams weren't thriving. I will tell you the number one reason that we see is that nobody is teaching them how to be best at their role as well.
The person who is leading is usually leading from a place of, hey, here's the role, let's get it done. You know, here's some ways that we want you to do the job. Ready, go.
Instead of spending quality time, quality time helping that person or people, if you will learn how to do the job better, learn how to be more successful at the role.
And if you are a very busy, potentially stressed out, potentially overwhelmed, potentially burnt out leader, but you're really good at doing what you do, but we're not spending the quality time not only leading people to success, but learning how to, to lead them to success.
Then you've got a problem, you've got a struggle, your team probably is not thriving and staying up with the pace of growth.
Or maybe growth is starting to go backwards. You know, maybe we're losing in our growth and the team's not keeping up and making sure that we don't lose.
Either way, the thing you have to understand is that your skills that built the business, they are phenomenal at getting you to where you are.
But only quality leadership, the skills that it takes to lead people to success are going to be the things that help you to scale that business.
That's a leadership skill that you have to learn and develop. It is not something that just comes for every now and then.
There's some people that get it innate, but still, I've been doing this for decades and I have yet to find somebody who steps into a leadership role without any training, without learning how to lead people to success and they lead them to success.
I've seen people step into leadership roles and get teams to do things. I've seen people step into leadership roles and, you know, dictate things that they happen a specific way.
I've seen all kinds of stuff like that, but I can't think of a single time in 30 plus years that I've ever seen somebody be a natural at leading somebody else to success at what they do.
That is a very learned skill. That is something you have to spend a lot of time growing that muscle.
Control Feels Safer — But It’s Slowing You Down (00:09:09)
Second thing you need to focus on. Many times control feels safer, but you feel like or it is slowing you down. So when everything runs through you, leader, then nothing runs without you.
This is a drum I will beat for a very long time. You, if you are the bottleneck to your business, if any, everything has to run through you. If everybody has to, you know, clear a lot of what they're doing through you.
If everything has to be approved through you. And maybe you're a very small shop and maybe you're the only one that can do it. That's definitely a possibility.
But as you grow, something you have to realize is that if everything has to run through you, then nothing runs without you. You are the bottleneck.
Now, there's many reasons why this happens, right?
You know, because a lot of leaders, they, they will say if it's just faster if I do it or you know, they're often buried under a crap ton of stress and, and they don't even realize that they're becoming the bottleneck, especially to growth, which is happening again.
If everything has to come through you, then growth is being, you know, stalled out. But what, there's many reasons why this can happen.
One of the main reasons is the fear that your team can't do it well enough, that your team can't make those decisions. There's all kinds of stuff that gets you stuck in this place of going, I have to be the one that everything runs through.
There is a big problem with that. What is the big problem? You're not training your team to be able to handle things, to be able to solve things, to be able to answer their own problems and be able to make higher level decisions. Right.
I'm not saying that you don't have them trained by going through you, which most people don't take the time to do that either.
What I'm saying is that you're allowing something that is going to stall graduation growth and that is not allowing leaders and team members to grow, not helping them to become better at what they are doing.
Think about it. If you can answer the questions or solve the problems, then you can teach answering the questions for themselves and solving the problems for themselves.
You know, our process that we came up with forever ago, five step process solves 95% plus of problems. What happened? How did it happen? Why did it happen? How do we fix it? How do we make sure it never happens again?
It's not difficult. You are going to have some problems that will be bigger than that, but almost all of them are not. You just have to teach it, you just have to train it.
But if nobody is teaching you, if you're not learning how to grow as a leader, not a dictator, not somebody who's just telling people what to do, but helping them to get there. Right.
Leadership is helping people get somewhere that they wouldn't naturally get to by themselves or on their own.
Right. So if you're not learning how to do this. What you are doing by default is holding them back from growth, holding them back from being better.
We don't want that. We want our team to grow. We want our team to be able to solve problems. We want our team to be able to make decisions.
If that scares you, then I would reconsider your team. Maybe you might be thinking, I don't have people that are that solid that can do that.
Well, then we have a hiring issue, right? At the end of the day, you have to understand that feeling like you're in control and being more efficient is actually not efficient.
It's counter to that because what you are creating is a lack of efficiency. By shutting down team members and keeping them from growing and doing so by default, you are not duplicating you. You are not duplicating processes.
You are not creating efficiencies. You are creating bottlenecks. You are slowing things down. You have to spend time learning and growing in what it looks like to one, lead people to success.
What is their-- You don't even have to know how to do their role. You just have to know how to make them better at their role. That is a learned trait. That is a learned skill. And you also have to learn how to properly.
Whenever you hear me talk about delegation or our team talk about delegation, throw the word proper or properly in front of it. Because what the world knows as delegation is bunk. It is not good.
You need to learn how to do it the right way. You need to be trained and taught. This is not a simple one and done process.
If you want to duplicate you and you want growth and scale and team members that are killing it that you don't have to lead 24/7, you have to learn how to lead them to success and then properly delegate to them.
These are the ways that you grow and scale your business.
Burnout Doesn’t Start at the Office — It Starts in Your Mindset (00:15:02)
Number three, this is a big one. I'm going to hit a few different aspects on this. Burnout does not start at the office, folks. It literally does not. It starts in your mindset. Burnout isn't just about hours worked.
You know that you've had times in your life where you've worked 60, 80 hours, maybe more, and still had energy and still felt like, oh, my gosh, I accomplished so much and it was such a great week and yada, yada, yada, burnout is about the stories that you believe.
It's about, I can't stop. It's about, if I rest, everything falls apart. It's about, nobody's going to do it right now, the mindset is a large portion of why you are feeling burnt out.
The lies that you tell yourself, the things that you convince yourself of, that nobody else can do it, that it's not going to be done correctly, that you have to do it all yourself, all these things that you tell yourself, these are.
Now I'm going to say that they're lies. It could be that you don't have people that can do it. But what I have discovered is that is less of the time and it is more the problem of the lie that the leader is telling themselves.
Instead of learning how to lead people to success and learning how to properly delegate, you have to fix those internal lies.
The concept of I can't stop when you're saying that in your mind, when you get to that place of I got to keep going, I got to keep doing, I've got to, I got to, I gotta.
You're almost to burnout. You just don't realize it yet. Or maybe you do. You actually might realize it, but you're in a bad place at this point.
You've got to realize that you're now in a situation where the lies that you're believing is that you're the only one who can do this, you're the only one who can take care of this.
All that kind of stuff is actually driving you to a place where you will be the only one doing everything that you're doing.
You will be the one who covers every aspect. And as the business grows, as we scale, you will keep doing all the things that you're doing because nobody else can do it well enough.
Nobody else can do it as fast as you. Nobody else is good enough, or nobody's going to do it the right way. Help me to understand this.
When you convince yourself of these things, and I know because in my early leadership years, back in the early to mid-90s, I used to tell myself this until I realized...
If it is true what I'm saying to myself, then that means as we grow this business, my role has to absorb all of the growth.
Think about this. How is it possible that you're going to be able to absorb all of the growth that's going to happen with your business, all of the scale that is going to happen with your business?
If you are not growing as well, what do you think's going to happen? What do you think's going to happen to the 17 billion things that are on your plate? What do you think is going to happen to you, Leader?
What do you think is going to happen to your family life, your personal time, your energy, your ability to rest, what do you think is going to happen to all of that stuff?
It's all going away, right? Because you were going to be so overwhelmed and burnt out because you didn't choose to learn how to grow as an individual the same time or same, you know, amount or more, hopefully more.
Then your business is scaling and growing. And guys, I'm not just talking about business owners here. I'm talking about all leaders, right? Shoot. I'm talking to stay at home moms or dads.
You know, if you're, if your family is growing, if you keep popping out kids and adding, you know, 17 different sports to your plate for your kids because they have to go to everything and experience everything and do everything and yada, yada, yada, what's going to give.
Your marriage will give. It'll be less important. Taking care of your health will give. It'll be less important.
So there are things that you have to understand that, that if you don't fix these internal lies, then you're going to keep repeating the same external practices, the same things.
Now, I'm going to go a little bit deeper on this because you hear me saying this from time to time, but it's difficult for people to.
I don't know if it's difficult for people to get this or if it's just because of the way that they're living their lives. People are making it more difficult to hear this and adjust.
So here's what I want you to hear. When it comes to burnout, when it comes to stress, when it comes to all these things that we're talking about, your diet is affecting you. The stuff you put into your body is affecting you.
It's affecting your stress levels. It's affecting feeling burnt out. Even if you're not there yet, it's affecting you. You have to understand that bad refined carbs, sugar for the love.
Sugar is one of your biggest enemies. American wheat, genetically altered soy. This is stuff, refined carbs, sugars, breads, pastries, sodas, you know, sugar with a little bit of coffee added to it.
All these things are spiking your blood sugar and then causing you to crash afterwards. You're on a blood sugar roller coaster. It equates to being on a mood roller coaster when you were putting crap foods.
Oh, well, Chris, you don't understand. I'm running so hard, I don't have a choice. I don't have. I have to keep buying fast food and shoving stuff that's not even real food into my body.
And chemicals and glyphosate and genetically altered grains and all this. I have to keep putting all this stuff into my body and drink my 44 ounce Starbucks sweetened drink, whatever the crap. I have to do this.
No, you don't. No, you don't. Things I want you to realize. How much better do you feel about yourself after chugging, you know, 10, 20 ounces of some sugary drink?
After shoving refined carbs into your body? There's a reason you feel better. Do you think the Snickers commercial about being hangry is incorrect?
The next time you're hangry, eat a sugar loaded, chemically loaded piece of junk food into your body and and see that you actually feel better for a while because it's lighting up the pleasure centers in your brain the same amount as cocaine.
Yes, you heard that correctly. Sugar lights up the pleasure centers in your brain the same amount as cocaine does, just like cocaine does. So for a period of time, you feel better about yourself.
Ask yourself this question. How many times do you subconsciously take sugar into a stressful situation? A stressful meeting, a stressful day, a stressful whatever.
How many times do you take sugar with you? There's a reason subconsciously, you don't have to even consciously recognize you're doing this subconsciously.
You know that it's going to help you get through the situation. And then, unfortunately, what happens is it starts destroying your gut. It destroys your microbiome, it affects your irritability, it gives you anxiety, brain fog.
You have that afternoon meltdown. All of these things are real and they create stress on the brain. Ultra processed foods keep your body in threat mode.
When you are putting crappy seed oils, soy, canola, corn, all of this insanely high Omega 6 fat crap into your body, you are getting inflammation, you are creating problems.
Plus you're missing out on all the chemicals like the hexane that they put in it to deodorize this stuff to make it where you will actually put it into your body.
All of the junk that they use, the chemicals that they use to create a seed oil, it's not a seed oil. It's not even a seed technically. But the chemical process that they're doing to make this stuff where you will actually put it in your body is destroying you.
It's literally killing you. If you're, you know, I listen, I'm a coffee drinker. I will start my day off with a decaf. I am concerned about my adenosine. First thing in the morning.
I. I will give. I will not touch caffeine for a while. And then when I do, it's a half a cup of caffeine in decaf. It's a small amount, but if you're finding yourself pouring tons of caffeine down your body, it's mimicking anxiety, which literally masks burnout.
You know, big coffees, big energy drinks, they overstimulate the nervous system, they raise your heart rate, they raise your stress hormones.
You feel on for a while, but what happens, it depletes you more and more and more every single day. If you are eating all of this stuff and putting all this crap in your body, I will tell you, you are probably not getting anywhere near the amount of protein that you need.
Which, by the way, protein equals solving cravings and solving your mood, stabilizing your mood.
Low protein means that your. Your neurotransmitters like serotonin, which, by the way, most people don't realize, like 80 to 90% of your serotonin is actually created in your stomach before it gets to your right.
The-- The dopamine that you're experiencing. If you're not putting in the right building blocks, the right amino acids into your stomach, into your body, then you're having mood swings, you're having constant cravings, low motivation.
You know, all these things are coming. Stress, guilt, shame. A lot of this stuff can be coming from the junk that you're putting in and the stuff that you're not, the quality stuff you're not putting in.
So I could do this, folks. I could do this all day long. I know you hear me talk about this stuff, but I think, unfortunately what happens is people hear this and go, Chris, my diet's the least of my problems.
No, it's actually not. It is one of the top ways for you to regulate your body. Get the junk out. Get the junk out. Get off the stupid sugar that is destroying you.
If you do not know this. The more sugar you put in, the more you kill the good bacteria in your gut and your intestines. And the more you grow the bad bacteria, the more you grow the bad bacteria.
There's a reason why they call the stomach the second brain. Because the gut will communicate. If it's got good bacteria, it will communicate.
Put good stuff in me. If it's got bad bacteria, more bacteria. It's communicating to your brain, you need that, that Taco Bell.
You need that bowl of pasta, you need that sandwich that, those Skittles that, you know, sugary drink, that, whatever that's coming. Literally, the bacteria communicate to your brain, look it up.
This is not something that is. This is widely understood by people in the health industry. However, we just don't get it.
So, all right, enough of that soapbox. I hope you're understanding, I hope you're choosing to do it correctly, to eat correctly, because that's affecting you.
Strategic Leadership Requires Structure AND Margin (00:27:53)
Number four thing you need to focus on. If you're going to have strategic leadership, then you have to realize that strategic leadership requires structure and circle star, highlight the word and margin.
Many leaders try to fix their burnout with more effort. I just need to turn it up. I'm listening to all these folks out there tell me that I got a hustle, hustle, hustle.
Well, ask yourself this question:
Other than the talking heads that are telling you that you need to work from 4am to midnight, that you aren't hustling enough, all these people who are making money off of telling you that you gotta run yourself into the ground...
Do you know anybody around you that has built their business success, and I'm talking about sustained success. Do you know anybody around you that has done it by working from, you know, 20 hours a day? Anybody?
No, I am not saying that. When, you know, if the ox is in the ditch, don't get the ox out of the ditch. Absolutely get the ox out of the ditch. If there's an emergency, if there's something that we gotta go solve, there's something happening.
And yes, you're going to have times where you have to put in extra effort, but if that becomes the norm, then I will tell you, you are going to speed your way to burnout.
You are going to speed your way to bad structure inside of your business. You being the bottleneck, people not growing, people not taking responsibility, you are going to drive headstrong into that.
We see this all the time. Once leaders begin time blocking and creating more clarity of their role and implementing accountability and proper delegation and aligning vision with execution, they start to breathe again. They're able to breathe again.
So I want to ask you a question. Is it more important for you to spend 20 hours a day putting more effort in on the same job like these talking heads?
And I know, I'm a talking head, I'm a version of that, right? But I want you to ask yourself, is what those guys are saying, spend way more time, way more time, way more time, way more time.
Go, go, go, go, go, go, go, go, go. Is that getting you to the result you want? Do you know anybody who is getting to that result?
Do you per, and I'm talking about personally, do you know anybody who is spending, you know, 100 plus hours a week getting to the result that they want?
Or do you see people attempting this finding that they get burnt out and then they back off considerably?
What if we did a healthier approach instead of the world having to rest on your shoulders? What if you learned how to lead people to success? What if you learned how to run structure correctly?
What if you learned how to put accountability in place that causes more efficiency in your business instead of allowing things to run amok?
What if instead of listening to somebody who's making bajillions of dollars telling you that you have to work harder, more, it all relies on you?
What if you listen to somebody like me who's telling you no, put the right structures in place, do it the right way. And then guess what? You get to remember what your kids names are.
You get to have date night with your spouse. You get to enjoy both work and life instead of looking up one day going, huh, that dude's advice of run, run, run, run. It's completely not helped out my life and it's not helped out my business.
Right? You might do well for a short period of time, but what I'm telling you is, is the same as everybody who's come to us that has followed that advice.
They get to a point when they realize this is a colossal waste of my life. Yes, maybe I grew some. Yes, maybe I put some more business up there on the board. Maybe I gained some more in net profit.
But my wife or my husband is not excited about how little time I spend with them. And it's affecting my marriage and it's affecting the amount of time that I'm spending with my kids.
And it's affecting my weekends and it's affecting my relationship with God. God forbid. So I want you to take away from this strategy isn't about you doing more. It's about doing more of the right things with huge piece here with the right support.
Have you surrounded yourself with the right support? Because the guy who's up there saying hustle, hustle, hustle, he ain't helping you out.
He's not walking with you to solve this. He's making money on his book sales and his speaking sales and, and, and, and, and, and I'm not saying you can't do that.
I'm not saying there's anything wrong with that. What I'm saying is choose the right message.
Choose the right message to follow.
You need the right support to go with you, whether it's a Mastermind group of like-minded individuals, whether it's leadership, coaching, training, whatever it is, do not dump everything on your shoulders that you have to run it out, learn how to do it the right way.
Leading With Peace is Possible—But It Takes Intention (00:33:51)
Number five, leading with peace is possible, but it takes intention. There's no doubt about it, folks, you don't have to live in a leadership pressure cooker.
But peace will not happen by accident. Leaders who intentionally, intentionally calendar white space, right, make sure that they have time on their calendar to invest in personal development, to build healthy communication rhythms, to lead from strength.
That is all proactive. It's not survival reactive. Is survival not spending time working on these things, not spending time getting quality training, not spending time learning and growing, not spending time with people, hear me on this.
Who understand what you're going through. You know, I'm not talking about your relatives who are telling you how to run your team or run your business who've never actually done it or have never been successful at it.
But they have 14 bajillion opinions on how you should do it. Put people around you that understand that are going through it at the same time, some ahead of you, some behind you.
Surround yourself with people who actually know what your day looks like, that actually understand what you're experiencing. Get with support that is going to help you become a stronger and considerably better leader.
You can be effective without being exhausted, but you have to lead you first. So what are you hearing me say? If you're going to lead other people to success, you got to start with leading you better.
If you choose not to lead you better, then you cannot be surprised that you're not leading people to success.
Action Steps (00:36:01)
So here's some action steps you can do right now. Here's how to take what you've heard today and put it into action.
The first thing I want you to do is audit your load.
What are you carrying that someone else should own? Take a look at the things that you're, you're focused on now.
This can be very difficult. I had a fantastic conversation with somebody just last week talking about just because you're going to be delegating it doesn't mean you need to delegate the absolute lowest thing on your list of stuff that you're doing, right?
What if there are skilled things that you're doing right now that you could bring somebody in with that same skill, higher level team member, you know, probably gonna have to pay them more money.
But getting it off of you frees you up immensely to focus on bigger things. Now here's the caveat. If all of your identity and all of your worth is in you doing all those tasks, then what I just said isn't. It's, it's going in one ear and out the other.
Leader, you are worth way more than you believe you are. If you will get the lower level things and even some of the skill things off of you so that you can step up.
You just got to learn how to. You just got to be trained how to.
My entire career, business career, since I started working, I have had to recognize if I'm going to be a better leader, if I'm going to grow, if I'm going to be a great entrepreneur, if I'm going to do these things...
Then I have to take even things that I enjoy doing off of my plate and get them to somebody who can do just as good, hopefully better than I was doing them.
It does not make me irrelevant. It does not make me not needed. I run multiple businesses. How am I able to do that? I'm not doing all the things that my team members are doing.
I pay them to do those things. Even though a lot of stuff that they're doing I used to do. And I absolutely love leading the business and helping people to become successful. I lead the leaders, you know, they lead the rest of the team, right?
That is fantastic. I've done most everything in the business at some point or another, right? I've had to do something to build it, to grow it, all that kind of fun stuff.
I just don't stay stuck in there because my worth isn't in tasks. My worth is in leading. My worth is in helping other people become better.
Number two, name the stinking lie or lies. You know what mindset or belief is keeping you reactive, overworked or afraid.
